We’ve all been there: the pressure to produce a detailed, date-driven roadmap full of features, often stretching out for a year or more. It’s a cornerstone of product planning, meant to provide clarity and align stakeholders. But is it actually working against us?
There’s a growing consensus that rigid, feature-based roadmaps are a trap. They chain us to a list of outputs, not customer outcomes. This “feature factory” model stifles innovation by discouraging deviation from the plan, even when user research or market shifts tell us we should. It creates a false sense of certainty and often leads to building products that are delivered on time but fail to make a real impact.
The alternative? Shifting to an outcome-oriented approach. Instead of a timeline of features, we focus on a sequence of problems to solve and goals to achieve. This empowers our cross-functional teams with the autonomy to discover the best solutions. It’s a move from “what we will build” to “what we will accomplish for our users and our business.” This focus on impact over activity is critical for true agility and building products that win.
How has your organization approached the shift from output-focused to outcome-driven roadmaps, and what have been your biggest hurdles?
